Copilot training: who to train, on what, with what ROI

Rolling out Microsoft 365 Copilot without a targeted Copilot training plan means burning $30 per user per month. Industry studies show that after 6 months, 60% to 70% of deployed Copilot licenses are underused for lack of enablement.

    Why generic training doesn't work

A traditional Copilot training (a 1-hour webinar, a replay, a PDF) delivers real adoption rates below 15%. The reasons are well known:

    • Content disconnected from the job of each employee
    • No measurement of who really changed behaviour
    • No Copilot adoption tracking over time
    • Training delivered too early (before the license) or too late (habits already set)

Result: the promised Microsoft Copilot ROI (10–15% productivity gain) never materialises.

The DSA method: train on real data

Digital Skills Analyzer measures the real Copilot usage at the user level (via the M365 admin) and answers three questions:

    1. Who should be trained first?

    Automatic segmentation:

    • Power users (>10 prompts/day) → to promote as internal ambassadors
    • Occasional users → primary target of in-depth training
    • Non-users despite the license → target for deactivation or onboarding training
    • Frustrated users (declining usage) → target for individual coaching

    2. On which use cases?

DSA identifies the features actually used (Teams summaries, Outlook drafts, PowerPoint Designer…) and those ignored. Training focuses on what is missing, not what everyone already knows.

    3. With what measurable ROI?

Each trained cohort is tracked over 30/60/90 days:

    • Evolution of Copilot actions
    • Estimated time saved
    • Cost of the training vs. cost of the underused license recovered
    • Net ROI per team

AI enablement that goes beyond Copilot

The method applies to the entire enterprise AI stack: Copilot, ChatGPT Enterprise, Gemini, CRM agents, in-house agents. The foundation stays the same: measure real usage before training, measure ROI after.

    What it changes for HR

    • -40% training budget wasted on people who didn't need it
    • more real adoption in targeted cohorts
    • A shared AI adoption dashboard across IT and executives
    • Hard evidence of AI ROI to bring to budget reviews

    Frequently asked questions

How long does it take to train a Copilot user?

Plan 4-6 hours spread over 2 months in micro-sessions targeted at business use cases — much more effective than one intensive day.

Who should be trained on Copilot first?

Personas with high writing and meeting volume (sales, project managers, HR, finance controllers) and managers, who must model the usage for their teams.

How do you prove the ROI of Copilot training?

By comparing, before/after training and against a control group, the activation rate, number of productive interactions and declared time savings per persona.
